The Challenge
A UK fashion retailer with 3.2M in annual revenue was running their online store on a heavily customised WooCommerce install from 2018. The site was slow (Google PageSpeed score: 24), crashed twice during their last Black Friday sale, and their team spent three full days each week manually updating inventory between their POS system and the website. Returns were processed through a separate SaaS tool that wasn't connected to anything. Every order touched five different systems. Conversion rate sat at 1.1% — half the industry average — and the founder knew exactly why: the checkout was four pages long and didn't support Apple Pay.
Our Solution
We rebuilt the storefront on Next.js with a headless commerce architecture, using Stripe for payments with Apple Pay and Google Pay enabled on day one. A custom integration synced their POS inventory in real time via webhook — no more manual updates. The returns portal was built directly into the customer account area. We migrated six years of order history, 4,200 products with variants, and all customer data without a single hour of downtime, deploying at 2am on a Tuesday. Checkout was reduced to a single page with address autocomplete and saved payment methods.
